What was the challenge?

The old roof was ballasted EPDM: a rubber membrane held down by a layer of river rock, over EPS insulation on a metal deck. It was in poor condition and had reached the point where patching no longer made sense.

Replacing it meant stripping tonnes of river-rock ballast and the old membrane off a large roof, on a building full of working tenants. Shutting the building down was not an option, so the whole job had to be planned around the people below.

What did the roof replacement include?

We managed the full replacement and delivered it with our specialist roofing partner. The new roof system included:

Ballast and old EPDM removed

The river-rock ballast and the worn EPDM membrane were removed down to the existing EPS insulation.

New high-density coverboard

A 1/2-inch high-density coverboard went down over the insulation to give the new membrane a firm, even base.

60 mil reinforced TPO membrane

A 60 mil reinforced TPO membrane was mechanically fastened to the deck, with every seam hot-air welded.

Penetrations and drains

New pipe boots, pitch pans and curbs at roof penetrations, and retrofit drain inserts at the roof drains.

Metal coping and counter-flashings

New pre-painted metal coping and counter-flashings around the roof perimeter.

Pavers at the access point

Pavers at the roof access point to protect the new membrane where people walk on and off the roof.

20-year manufacturer's warranty

The finished roof is covered by a 20-year manufacturer's warranty.

How did the building stay open during the roof replacement?

The tenants kept working the whole time. The job was planned around them from day one.

Tenants were given notice before work started, and site access and scheduling were coordinated so the work did not get in the way of the businesses below.

We handled the coordination end to end: quotes, tenant notices, site access, scheduling and payments. The owner dealt with one point of contact instead of managing the roofing trade directly.

The project moved fast. It took about 5 to 6 weeks from quote to completion, and the roofing itself was done in roughly two weeks of May 2021.

Frequently asked questions

How long does a commercial roof replacement take?

It depends on roof size, condition, weather and material lead times. On this approximately 28,000 sq ft roof in Surrey, the project took about 5 to 6 weeks from quote to completion, and the roofing itself took roughly two weeks.

What is a TPO roof?

TPO (thermoplastic polyolefin) is a single-ply membrane used on flat and low-slope commercial roofs. Its seams are welded with hot air rather than glued. This project used a 60 mil reinforced TPO membrane, mechanically fastened over a new high-density coverboard.

Can tenants stay in the building during a roof replacement?

Yes, with planning. On this project the building stayed occupied and operating throughout. Tenants were given notice before work started, and site access and scheduling were coordinated around them.

Can a ballasted EPDM roof be replaced with TPO?

Yes. Here the river-rock ballast and old EPDM were removed down to the existing EPS insulation, a 1/2-inch high-density coverboard was added, and the new TPO membrane was mechanically fastened over it with hot-air welded seams.

What warranty comes with a new TPO roof?

It depends on the manufacturer and the roof system. This roof is covered by a 20-year manufacturer's warranty.

How much does a commercial roof replacement cost?

It depends on roof area, condition, the system chosen and access. For scale, this approximately 28,000 sq ft replacement was a $250K+ project in today's dollars (2026 dollars). Every roof needs its own assessment and quote.
